How to Repair a Kayak: Hull Cracks, Punctures & Damage Assessment

Most kayak damage is fixable at home in an afternoon — no shop, no fiberglass specialist, no new boat. You need the right repair approach for your hull material, the correct products, and an honest read on whether the damage is structural or cosmetic.

I’ve patched everything from stress cracks on a 15-year-old Perception Carolina to a fist-sized puncture in a composite sea kayak after a bad surf landing on the Oregon coast. Material matters more than technique here. A repair that works perfectly on polyethylene will fail completely on fiberglass. Start with the assessment.

Damage Assessment: What Are You Actually Dealing With?

Pull the kayak out of the water and dry it completely before you look at anything. Water hides cracks, and wet surfaces make it impossible to judge depth or spread. Set it in direct sunlight if you can — light transmission through the hull tells you a lot.

Hold a flashlight inside the cockpit and kill the ambient light. Any crack, thin spot, or puncture will glow. That trick has saved me from missing hairline stress fractures more than once, especially on older rotomolded boats where the plastic has fatigued around the seat mounts.

Cosmetic vs. Structural Damage

Cosmetic damage is surface-level: scratches, scuffs, and gelcoat chips that don’t penetrate the structural layers. Your boat will look rough but paddle fine. Structural damage means hull integrity is compromised — water intrusion is possible, and in serious cases the hull flexes or fails under load.

If you can see daylight through it, feel a flex or soft spot when you press on it, or find a crack longer than 3 inches that follows a stress line — that’s structural. Treat it accordingly.

Common Damage Types by Cause

  • Impact cracks: Usually localized, often star-shaped on composite hulls. Common after rock strikes or hard landings.
  • Stress fractures: Long, thin cracks that follow the hull’s flex lines. Common on older plastic boats around the cockpit rim and keel line.
  • Punctures: Clean holes from sharp rocks or debris. Easier to repair than cracks because the edges are defined.
  • Delamination: Composite-specific. The fiberglass layers separate, creating a soft, spongy area. Tap the hull — a dull thud instead of a solid knock means delamination.
  • UV degradation: Chalky, brittle surface on plastic boats that have lived outside unprotected. This is material failure, not impact damage, and it changes your repair math significantly.

Plastic Hull Repairs (Polyethylene & Thermoform)

The vast majority of recreational and whitewater kayaks — your Jackson Kayak Nirvana, your Wilderness Systems Pungo, your Old Town Vapor — are rotomolded linear polyethylene. Tough, impact-resistant, cheap to manufacture. Also one of the harder materials to repair cleanly because polyethylene doesn’t bond well with standard adhesives.

Minor Cracks and Stress Fractures on Polyethylene

For cracks under 3 inches with no material loss, a plastic welder is your best tool. You’re literally melting the plastic back together. A heat gun works, but a dedicated plastic welding kit gives you far more control. I’ve used the Urethane Supply Company Speed Welder on a half-dozen boats — it’s overkill for a one-time fix, but if you own multiple plastic boats, it pays for itself fast.

For a field fix or a crack you want sealed before the next put-in, Gear Aid Seam Grip WP applied to a clean, dry crack holds surprisingly well as a temporary measure. It won’t give you a permanent structural repair on polyethylene, but it’ll get you through a trip.

The proper plastic weld process:

  • Clean the area with isopropyl alcohol, 90% or higher.
  • Drill a 1/8-inch stop-drill hole at each end of the crack to prevent it from spreading further. Do not skip this step.
  • Use a heat gun or plastic welder to soften both edges of the crack simultaneously.
  • Work a polyethylene welding rod into the crack as the material becomes tacky. Match the rod material to your hull — HDPE rod on HDPE hull.
  • Let it cool completely before sanding flush.

Punctures in Polyethylene

Anything larger than about a half inch needs a patch. Cut a piece of donor polyethylene — an old cutting board works, or buy HDPE sheet stock — slightly larger than the hole. Bevel the edges of both the patch and the hole at roughly 45 degrees to increase the weld surface area. Weld the patch in from the inside of the hull first, then finish the outside.

For smaller punctures, Tear-Aid Type B is worth keeping in your dry bag. It’s specifically formulated for polyethylene and vinyl, bonds without heat, and I’ve had patches hold for multiple seasons on inflatable kayaks. On a hard-shell poly boat it’s a solid temporary fix, not a permanent one.

Thermoform Hulls

Thermoform plastic — used by Delta Kayaks and some Current Designs models — is ABS-based and bonds better with adhesives than polyethylene does. ABS plastic cement handles small cracks, and fiberglass repair techniques work reasonably well for larger damage. It’s a more forgiving material to work with than rotomolded poly.

Composite Hull Repairs (Fiberglass, Kevlar & Carbon)

Composite kayaks — a Necky Chatham, a Valley Nordkapp, a P&H Cetus — are fiberglass, Kevlar, or carbon layups over a foam core. Lighter and stiffer than plastic, and they repair more cleanly. The trade-off is they’re more brittle on impact and require more careful technique to fix properly.

Gelcoat Chips and Cosmetic Cracks

Surface gelcoat damage is the most common composite repair. If the crack or chip doesn’t go through to the structural fiberglass layer underneath, you’re doing a cosmetic fix. Sand the area lightly with 220-grit to remove any loose material, clean with acetone, and fill with matching gelcoat paste.

Color matching is the hardest part. Most manufacturers sell touch-up gelcoat — call them directly for an exact match. The Evercoat fiberglass repair kit includes gelcoat, hardener, and fiberglass cloth. Good all-in-one option if you’re doing a more involved repair and don’t want to source components separately.

Structural Fiberglass Repair

When damage goes through the gelcoat into the glass layers — or all the way through the hull — you’re doing a laminate repair. Most DIYers get nervous here, but the process is straightforward if you’re methodical.

  • Grind or sand the damaged area to clean, sound laminate. A 4-inch angle grinder with a 36-grit flap disc works fast. Feather the edges out at least 1 inch per layer of cloth you’ll be adding.
  • For a through-hull repair, back the hole with duct tape on the outside (smooth side in) to give your layup something to cure against.
  • Mix epoxy resin — I use West System 105/205 — and wet out your fiberglass cloth patches. Cut patches in increasing sizes, smallest first, building up to the feathered edge of the original laminate.
  • Let it cure fully (24 hours minimum at 65°F or above), then sand fair and apply gelcoat over the top.

West System is the standard for a reason. It wets out fiberglass cleanly, bonds well to cured laminates, and the 205 fast hardener gives you a workable pot life without rushing. Don’t substitute polyester resin for epoxy on repair work — epoxy bonds to cured polyester, but polyester won’t bond reliably to cured epoxy, and the adhesion is inferior regardless.

Delamination Repair

Delamination — where the fiberglass layers have separated — is repairable if you catch it early and the area is still small (under about 6 square inches). Drill small injection holes at the edges of the delaminated area, inject low-viscosity epoxy with a syringe, clamp or vacuum-bag the area flat, and let it cure. West System’s 105/207 combination is thin enough to wick into tight separations.

If the delamination is widespread or the core material — foam or Nomex honeycomb — is wet and compromised, that’s a shop repair or a retirement conversation about the boat.

Repair Kits Worth Keeping on Hand

Build your kit before you need it. I’ve watched paddlers make bad repair decisions because they were improvising with whatever was in the garage at 9pm before a morning launch.

For plastic boats: Tear-Aid Type B patches, a heat gun, HDPE welding rod, and isopropyl alcohol. For composite boats: West System epoxy, 6-oz fiberglass cloth, gelcoat touch-up in your hull color, acetone, and 80/220-grit sandpaper. When to Take It to a Professional

DIY repair has real limits. Take your boat to a composite repair shop when you’re dealing with delamination covering more than a square foot, structural damage near the cockpit rim or bulkheads, a hull that’s been folded or kinked (the internal structure is compromised in ways you can’t see from outside), or any damage on a Kevlar or carbon boat where you’re not confident in your layup skills. Kevlar doesn’t sand like fiberglass — it fuzzes — and cutting it requires sharp scissors or a rotary tool, not a grinder.

Professional composite repair typically runs $75–$200 for a standard crack repair, and $200–$500+ for major structural work. Get a quote before you commit. A good shop will tell you honestly if the repair cost is approaching replacement value.

Repair vs. Replace

A new rotomolded recreational kayak runs $600–$1,200. A quality composite sea kayak is $2,500–$4,500+. The repair threshold is different for each.

On a $700 plastic boat with UV-degraded hull material — chalky, brittle, crazing across the surface — I’d walk away. That’s material failure, not impact damage, and you’ll be chasing cracks indefinitely. On a $3,500 composite sea kayak with a clean impact crack, I’d spend $300 at a shop without hesitation. The boat has years of life left.

The middle ground is where it gets interesting. A 10-year-old plastic boat with solid hull integrity but a significant puncture is worth repairing if you like the boat and it still fits your paddling. A composite boat with extensive delamination from prolonged UV exposure and water intrusion into the core is probably not worth the shop hours. The hull material and the damage type together tell you what the boat is actually worth fixing.

Whatever repair you make, test it in shallow water before you take the boat back out on open water. Wade out chest-deep, push the bow under, and check for intrusion. Five minutes. It’s the only way to know the repair held.
